The Personal Operation System

Thinking, deciding, learning, and living — with an eye toward faster, better, deeper, wiser work — now that AI is in the room for good.

This note is organized as layers: what you pour in (attention, information, energy), what happens in between (judgement, routines, relationships), and what ships (work worth signing, relationships that compound, health you do not gamble). I wrote it because fragmented “productivity hacks” stop working once the stack gets heavy. Deal with leaks at the lowest layer first. On AI specifically: useful where you already have taste and verification; noisy where those are absent.

Compress the time between intention and action. Leverage, automation, decisive moves.

Raise the floor of every output. Craft, taste, feedback loops, deliberate practice.

Single-thread on what matters. Depth of focus, depth of relationships, depth of understanding.

Reading the diagram

Compounding direction.
Each higher layer multiplies the one below. Foundation is the only layer that compounds even when ignored — in the wrong direction.
Layer independence.
You can debug any layer in isolation, but you cannot fix a higher layer by working harder on it if the layer beneath is broken.
AI as a side-channel.
AI plugs into every layer, but it amplifies whatever quality is already there. Garbage thinking + AI = faster garbage.
Failure modes.
Most "productivity" failures are actually attention or foundation failures wearing an execution-layer costume.
Strategy last.
Vision is cheap when the lower layers are intact and worthless when they are not. Build bottom-up; revisit top-down.

The Four Pillars in Operation

Concrete behaviours, not slogans.
Pillar 01 — Faster

Compress the loop from intent to action

  • Leverage > effort: capital, code, content, AI, people
  • Automate the second time you do anything
  • Default to action on reversible decisions (Type-2)
  • Batch shallow work; single-thread deep work
  • Templates for every recurring artifact
  • "Done > perfect" on draft-stage work only
Pillar 02 — Better

Raise the floor of every output

  • Deliberate practice: edges of ability, fast feedback
  • Taste beats talent — cultivate it by exposure + critique
  • Rewrite, don’t just review — second drafts dominate
  • Maintain a standards document for your craft
  • Post-mortems on wins and losses alike
  • Hire/seek a coach in your highest-leverage skill
Pillar 03 — Deeper

Trade breadth for depth in 1–3 domains

  • Deep work blocks: 90–120 min, no input devices
  • Stay in one problem long enough to bore yourself
  • Read fewer books, twice; write to consolidate
  • Long-form relationships beat networking volume
  • Tolerate boredom; it is the doorway to depth
  • Solitude on a schedule, not on accident
Pillar 04 — Wiser

Pick the right battles over the long horizon

  • Reversibility test before any large bet
  • Inversion: what would guarantee failure? Avoid that
  • Pre-mortems; kill-criteria before you start
  • Compounding > heroics; show up for 10 years
  • Practice restraint: not every opportunity is yours
  • Memento mori: choose as if time is finite (it is)

Human × AI — Eight Operating Patterns

Use models for speed; keep accountability on your desk.
Pattern 01 — Sparring partner

Stress-test your thinking

Ask AI to argue the opposite, find your weakest premise, run a pre-mortem, or list what a smart skeptic would object to. Never accept your first draft of an idea.

Pattern 02 — Research compressor

From hours to minutes

Use AI to map a domain, surface key authors, and produce a glossary before you read deeply. Then read primary sources yourself — AI sets the table, you eat the meal.

Pattern 03 — First-draft engine

Defeat the blank page

Generate ugly drafts fast; your job is editing, restructuring, and adding the lived insight only you have. Never publish what you didn't rewrite.

Pattern 04 — Tutor on demand

Learn at your edge

Ask for explanations at three levels of depth, request analogies to fields you know, and have AI quiz you with progressively harder problems.

Pattern 05 — Code co-pilot

Build 10× in your weak languages

Pair-program: you architect, AI implements, you review. Read every diff. Run every test. Production-grade code is still your signature.

Pattern 06 — Personal CFO/COO

Externalize operations

Standing prompts that triage email, summarize meetings, draft replies, and prep weekly reviews. Decisions stay with you; the paperwork does not.

Pattern 07 — Agentic workflows

Multi-step delegation

Hand off bounded, low-stakes, high-volume tasks: scraping, formatting, transformations, scheduled monitors. Human-in-the-loop for anything irreversible.

Pattern 08 — Memory & ritual

The AI that knows you

Persistent context: your goals, values, ongoing projects, voice, and constraints. Quality of AI output = quality of context you maintain.

§ 7

The Foundation Layer — The Bottom 20% That Powers Everything Above

If sleep and stress are brittle, optimization upstream is cosmetics.
Sleep

Non-negotiable 7–9 hours

Same window every night. Cool, dark, no screens for the last 60 min. Caffeine cutoff 8–10h before bed. Sleep is when the rest of the system gets installed.

Movement

Strength + zone-2 + mobility

3× strength, 2–3× zone-2 cardio, daily walking. VO₂max and muscle mass are the two strongest longevity correlates we know — train both.

Nutrition

Protein-forward, mostly whole

~1g protein per lb lean mass. Minimize ultra-processed inputs. Hydration before caffeine. Eat in a 10–12h window. Boring on purpose.

Light & circadian

Morning sun, evening dim

10–15 min outdoor light within an hour of waking. Dim lights after sunset. The biggest lever on sleep quality you don't pay for.

Breath & nervous system

Down-regulate on demand

Daily 5–10 min: box breathing, physiological sigh, or meditation. Train the off-switch as deliberately as the on-switch.

Emotional regulation

Journal, name, reframe

Daily 3-line journal. Name the feeling, locate the trigger, reframe the story. Stoic dichotomy of control as default lens.

Environment design

Choice architecture ≫ willpower

Hard things one step closer; junk things one step farther. Phone out of the bedroom. Default apps off the home screen. Friction is fate.

Finance & runway

6–12 months of optionality

Emergency fund + boring index investing + low burn. Money is bought freedom — freedom to refuse the wrong work, take the long bet, walk away.

§ 8

The Relational Layer — The Multiplier That AI Can’t Replace

People still move opportunities; tools only route messages.
Inner circle (3–5)

The people who get a call, not a text

Invest disproportionately: weekly check-ins, annual trips, hard truths exchanged in both directions. This circle is the single best predictor of well-being.

Mentors & peers

Three above, three beside, three below

Always be in three relationships you can learn from, three you can spar with, and three you actively pour into. Renew the roster every couple of years.

Network & weak ties

Generous by default

Give intros, share notes, send the cold email. Most asymmetric opportunities arrive through weak ties. Be the connector you wish existed.

Communication

Write to be misunderstood-proof

Concrete > abstract. Structure > flow. Ask the question you actually want answered. Reduce ambiguity at the source — it compounds downstream.

Conflict

Disagree with the idea, not the person

Steelman first, critique second. Separate fact, interpretation, and request. Repair beats avoidance; resentment compounds faster than money.

Public presence

Build in public, on a slow burn

Write where it’s indexable. Compounding readers > viral hits. Let your work be the resume; reputation is the only network that scales without effort.

Twelve Operating Principles — The POS in One Page

A short list worth printing.
Principle 01

Build bottom-up, revisit top-down

Foundation first. Strategy returns more once the substrate is intact. The reverse is theater.

Principle 02

Leverage > effort, but only with direction

AI, capital, code, and content multiply whatever you point them at. Aim before you fire.

Principle 03

Single-thread the work that matters

Deep work is the rarest skill of the decade. Treat it as a competitive advantage, not a personality trait.

Principle 04

Decide once, then execute

Routinize reversible decisions; deliberate ruthlessly on irreversible ones. Don't confuse the two.

Principle 05

Default to writing

If you can't write it, you don't understand it. Writing is thinking, memory, and leverage in one.

Principle 06

Verify what AI tells you

Speed without verification is just confident wrongness. Keep your hands on the wheel for stakes that matter.

Principle 07

Compound boring inputs for a decade

Pick 2–3 things. Don't quit before the curve turns. Most outsized lives are the result of dull persistence.

Principle 08

Inversion before optimization

Eliminating dumb mistakes returns more than chasing clever wins. Subtract first, then add.

Principle 09

Rest is production

Sleep, walk, solitude, sabbath. Output without recovery is a slow-motion default.

Principle 10

Choose the game before the move

Winning the wrong game is worse than losing the right one. Audit which goals are inherited.

Principle 11

Be patient with the system, impatient with the day

10-year vision; today's three priorities. Both at once, or neither works.

Principle 12

The point is a life worth having lived

Speed, depth, quality, and wisdom are instruments. The composition is a life of meaning, love, and contribution.
